A four-week engagement that turned a CRM recording activity into a system producing a commercial picture
Overview
A UK composite decking manufacturer sells through three routes: direct to customers, through a network of specialist stockists, and through builders’ merchants and distributors. All three routes operated through a single HubSpot pipeline that had evolved over several years without a formally defined sales process underneath it. Leadership therefore assembled the commercial forecast manually outside HubSpot because the CRM could not reliably produce one.
Challenge
The pipeline appeared healthy at first glance, but a substantial proportion of the records did not represent genuine active opportunities. Key forecasting information was frequently missing, many opportunities had seen no recent activity, and pipeline stages described actions completed by salespeople rather than decisions made by buyers. Several website enquiries also created deals automatically, meaning early-stage enquiries and service requests entered the sales pipeline before they had been commercially qualified. The underlying issue was not the data itself. The sales process had never been formally defined, leaving HubSpot without a consistent model to enforce.
Outcome
The sales operating model was redesigned around buyer decisions rather than sales activity and tested against real-world deal scenarios before implementation. Every pipeline stage was given clear entry and exit criteria, required commercial information and a defined stall threshold. Automation was introduced across lead routing, stalled opportunities, referral follow-up and dormant pipeline management. The existing pipeline was then reconciled before launch, removing or closing records that did not represent genuine opportunities and reducing pipeline inflation by 34%. Leadership can now generate the forecast directly inside HubSpot and challenge individual opportunities rather than rebuilding the commercial picture manually each cycle.
Conclusion
The new process no longer depends on individual knowledge or manual interpretation. Qualification, pipeline progression, forecasting rules and ownership are now built into the system and documented for the team. Referral performance can also be measured consistently, while demand in previously uncovered territories has become visible. The next review will measure forecast accuracy, sales-cycle performance and conversion through each stage.
